The all-green Dashboard and the red flag report you are probably missing.

The Red Flag Report You’re Probably Missing The project dashboard is a sea of satisfying green ticks. Revenue is up. Key clients are happy. On paper, everything is working. But what isn’t in that report. You know about the frantic call you had to make to a supplier because an order was almost missed. You remember the two hours you spent on Tuesday rewriting a proposal because the key information wasn't clear. You are acutely aware of the small, invisible fires you put out all day long — the ones your team, with the best intentions in the world, never even see. Most teams are conditioned to only report on what went well. But if your reports don't show you the bottlenecks, the friction, and the near-misses, they aren't telling you the truth of how your business is operating. They’re giving you a highlight reel, when what you really need is the raw footage.

The Danger of an All-Green Dashboard

In the world of small business, we’re often taught to chase the green. Green for profit, green for growth, green for ‘go’. A dashboard without a single red or amber warning light feels like the ultimate prize. But we’ve seen this before, and here’s what works: understanding that an all-green dashboard can be one of the most dangerous things in a growing business. A report that shows no problems doesn’t mean you have no problems. It means your problems are invisible. It means they aren’t being surfaced by the people closest to the work. When problems are invisible, they have a funny way of travelling up the chain of command until they land, inevitably, on your desk. Usually at 5pm on a Friday. People find workarounds. They patch the cracks. They spend an extra hour wrestling with a clunky process instead of flagging that the process itself is the issue. They absorb the friction personally, and the business never learns from it. Your business is an ecosystem. When it’s healthy, it thrives. A healthy ecosystem isn’t a pristine, unchanging environment. It’s dynamic. Trees fall, creating space for new growth. Soil is turned, bringing nutrients to the surface. A system that doesn’t allow for this natural cycle of decay and renewal becomes fragile. When your team only reports on the green, you’re essentially running a business on a single, fragile foundation: you. This is where structure changes everything.

Making Honesty an Operational Habit

The goal is not to create a culture of complaint. It’s to build a culture of proactive honesty, where finding and flagging a problem is seen as a contribution, not a criticism. The next time someone on your team comes to you with a problem, take a breath. Instead of seeing it as another fire you have to put out, see it for what it is: a gift. They have just handed you an opportunity to make the entire business stronger. Thank them for it. By doing this, you are recoding your business's DNA. You are signalling that it is safe to tell the truth. You are moving the responsibility for "problem-spotting" from being solely yours to being a shared, valued part of everyone’s role. We’ve worked with founders who have turned this into a core part of their operational rhythm. Some call it a ‘Friction Log’. Others have a ‘Bottleneck of the Week’ in their team meetings. The name doesn’t matter. The function does. It’s a dedicated, celebrated space for the team to report not on what’s broken, but on what could be better. This is the real work of building a business that doesn't depend entirely on you.

The Questions That Get You Real Answers

If you want better answers from your team, you need to ask better questions. "Any blockers?" is too easy to brush off with a quick "Nope, all good." You need to ask questions that give people permission to be honest. A business that can talk about its problems is a business that can solve them. Here's your next clear step: ask those question then listen. The answers will show you the way forward.
